Define the Pause Trigger Before You Start
A simple way to stop AI projects drifting into cost, complexity, and low adoption.
Before launching an AI project, agree what evidence would make the team pause, reduce its scope, or redesign it.
Why pause triggers matter
Use this framework before launching a pilot or programme where everyone is enthusiastic, but no one has defined what evidence would make the team stop, reduce the scope or redesign the approach.
Broad AI programmes can drift because the first decision is exciting and the later evidence is messy.
A pause trigger protects the organisation by agreeing, before launch, what would count as a warning sign.
What is a pause trigger?
A pause trigger is the evidence that tells the leadership team to stop, reduce the scope, redesign the project or choose a smaller intervention.
It is not a failure label.
It is a decision control.
It gives leaders permission to respond to the evidence before cost, complexity or poor adoption makes the project difficult to unwind.
Set the triggers before the project starts
Adoption
Pause if the people affected are not using or trusting the change by an agreed point.
Define what meaningful adoption looks like and when it will be reviewed.
Cost
Pause if implementation, training, change or support costs materially alter the business case.
The original approval should not be treated as permanent if the underlying cost changes.
Quality
Pause if outputs require too much rework, checking or exception handling.
An AI system that creates additional work may not be improving the process it was introduced to support.
Workflow
Pause if the project adds complexity rather than reducing friction.
The technology should not make the work harder to understand, manage or explain.
Trust or reputation
Pause if customers, staff or leaders cannot explain or defend the use of AI.
A loss of trust is not a communications problem to address later. It is evidence that the decision itself may need to change.
The discipline
-
Start narrow.
-
Solve one named problem well.
-
Measure it honestly.
-
Decide in advance what evidence would make you pause rather than drift.
The leadership check.
Use these questions with your leadership team.
If an answer is vague, leave it blank and treat that as useful evidence.
Project scope
What problem is this AI project meant to solve first?
Success evidence
What would prove the project is working?
Pause trigger
What evidence would make us pause, reduce the scope, or redesign the project?
Review date
When will the leadership team review the evidence?
Decision owner
Who has the authority to make the pause or redesign decision?
Ownership
Who owns the outcome, adoption, cost, and risk?
Before the project becomes difficult to unwind
If there is no pause trigger, there is no real control.
Take a Human Pause before the project becomes difficult to unwind.
